What Is a Fractional Chief Growth Officer (and Do You Need One)?

What a CGO is, how it's different from a CMO or an agency, what one actually does week to week, and an honest answer on whether you need one.

What Is a Fractional Chief Growth Officer (and Do You Need One)? | XTRACT Ai

If you run a company, you’ve probably heard of a CEO, a CFO, a COO, maybe a CMO. A Chief Growth Officer is newer, and a fractional one is newer still, so it’s fair to ask what it actually is and whether you need one. I want to answer that honestly, including when you don’t need one, because the last thing you need is one more title somebody is trying to sell you.

Start with a question: who owns growth in your company?

When I ask founders that, the answer is almost always “me, I guess.” Which really means nobody.

You’re already running the business, leading the team, putting out the fires and showing up for your family. Growth gets whatever is left of you at ten o’clock at night. So you hire an agency. Maybe a marketing person. You buy the tools, maybe a course, maybe an ads guy. And every one of them owns a piece. The agency owns the SEO. The ads guy owns the ads. The marketing hire owns the posts. But nobody owns the whole thing. Nobody decides what happens first. Nobody is accountable for whether any of it actually turned into customers. Every report comes to you, and every decision waits on you.

That’s the gap a Chief Growth Officer fills.

So what is a Chief Growth Officer?

A Chief Growth Officer owns growth across the whole business: your product, your marketing and your sales, all pointed at the same aim and moving in the same order.

That last part is the important part. Most growth problems aren’t a lack of effort. They’re effort pointed in five directions at once. The website gets rebuilt while the follow-up is broken. Money goes into ads while the offer doesn’t convert. Somebody starts posting every day while leads coming in through the site sit in an inbox nobody checks. Each of those things is fine on its own. Together, in the wrong order, they burn money and wear everybody out.

A CGO’s job is to see the whole house, decide what matters most right now, and make sure everything else lines up behind it. I like to say it’s finding the one thing such that by doing it, everything else becomes easier or unnecessary. Then the next one. Then the next one.

How is that different from a CMO or an agency?

An agency is a hammer. A good one is a really good hammer. But it sells you its piece, it reports on its piece, and to a hammer everything looks like a nail. It’s not the agency’s job to tell you that your real problem is your offer, or your sales process, or the fact that nobody calls leads back. That’s not what you hired them for.

A CMO is closer, but a CMO usually owns marketing. A CGO sits above marketing, sales and the product itself, because growth almost never breaks in just one of those places. Sometimes the fastest way to grow isn’t more marketing at all. It’s fixing what happens after somebody raises their hand.

Here’s the simple way to see it:

  • A typical agency owns one channel, reports on its own piece, and leaves you to decide what happens first. It’s accountable for activity.
  • A Chief Growth Officer owns the whole growth plan, decides what gets done, in what order and by whom, makes your current agency and team better (or shows you the numbers when they’re not working), and is accountable for whether it worked.

What does “fractional” mean?

Fractional means you get that leader part time, at a fraction of the cost of a full-time executive, and you get them now instead of six months from now.

Most founders I talk to have thought about hiring a full-time head of growth. But a good one is expensive, takes months to find, and honestly, most of them aren’t Ai-ready either. They learned growth in a world where you hired a person for every skill. That world is changing fast. Everything is moving from skills to words, and the leader you need now is someone who can drive Ai and teach your team to drive it too.

What a CGO actually does, week to week

Here’s what it looks like when we do it at XTRACT Ai:

  • Get real. We start by telling the truth about where you are. What’s working, what’s leaking, and the one core constraint holding you back.
  • Build your Command Center. Your vision at the top, a scorecard of the few numbers that matter, and this quarter’s priorities in knock-down order, where each one knocks down the next.
  • Own the growth plan. The right thing at the right time, quarter by quarter. We hold it, so you’re not the one chasing it.
  • Extract the foundation. Your customer, your voice and your frameworks, pulled out of your head and built into a foundation your Ai and your team work from.
  • Lead the systems. Website, funnel, content, visibility, pipeline and follow-up. We build it, run it, or manage whoever does.
  • Hold vendors accountable. Real numbers from your agency and contractors, or an honest conversation when it’s time to move on.
  • Train your team. Your people learn to drive the same systems, so the growth doesn’t live in our heads.
  • One check-in a month. We look at the numbers together. One meeting that matters, instead of a calendar full that don’t.

What happens when someone finally owns it

One of the companies we work with is a manufacturer. Real customers, real products, a great reputation, good people who are great at what they do. If you’d asked them how business was, they would have said fine. But underneath fine, things were quietly leaking. Leads were coming in through the website and nobody was seeing them, not because anyone was lazy, but because nobody owned that inbox and everybody assumed somebody else was watching it. Their Google profiles had never been claimed. The website had done its job a few years ago and hadn’t really been touched since.

None of that was a secret to them. They’d talked about fixing it more than once. And one of the owners said the thing I’ve heard from almost every founder I’ve ever worked with: “And then we all get busy. And then nobody really does it.”

That’s how growth dies in a good company. Not from one bad decision. From everybody being busy doing their real job, while growth isn’t anybody’s real job.

When growth finally had an owner, things moved fast. We rebuilt the website, got their visibility working on Google and in the Ai answers their buyers were starting to use, and set it up so changing the site is now a ten-minute Ai prompt instead of a project. In the first week after launch, organic traffic was up about 10%, 428 keywords improved, and they hit number one for three terms that pay their bills, one of them from position 40.

But my favorite part wasn’t the numbers. It was what the owner said after: “I’m just so glad you did this while we were busy.”

Do you need one? Honest answer

You probably don’t need a CGO yet if you’re still at the “just get me a website” stage, if you don’t have a real offer and a few paying customers yet, or if you want someone to promise you rankings by Friday. Start with the foundation first. Our free training is a good place for that.

You probably do need one if you have a real business and a team, or the start of one. If you have a vision of where you want to go but growth keeps getting whatever’s left of you at night. If you’ve got an agency, a marketing person or a stack of tools, and nobody is tying it all together. And if you’re willing to tell the truth about where you are, because that’s where all of this starts.

One more thing. Part of a CGO’s job is pushing back. If you need to stay the hero of every decision, it won’t work. Ego is the bottleneck in more businesses than any software will ever be. I know, because it was the bottleneck in mine.

How it starts

We don’t start with a contract. We follow a set process: audit, assessment, game plan, then execution, and you only take the next step when you’re ready. It starts with a free Ai operations audit. We look at where you are, find the core constraint, and Josh walks you through a plan whether you work with us or not. If it’s a fit, we build your first 90 days together.

You can read more about how we do it on our Growth Partnership page, or get your free Ai operations audit.
